This really resonates! Especially the distinction between distribution and durability. I've seen this exact pattern in business operations: you can implement a system, get adoption metrics that look healthy on paper, and still miss the actual outcome.

The insight about moving from "Did learning happen?" to "Can they perform under real conditions?" applies beyond LMS platforms too. It's the difference between activity metrics and capability metrics. Most systems optimize for the former because it's easier to measure.

What strikes me most is the point about how informal reinforcement fills gaps at small scale: managers compensate, high performers absorb friction. That works until it doesn't. Then you're suddenly scaling without the infrastructure that made it work in the first place.

The missing layer you describe; connecting learning to role expectations and making capability visible rather than assumed—that's what separates a training function from a performance system. Looking forward to the follow-up on what that infrastructure actually looks like in practice.
